中文摘要 在學術研究上,採用委外經營模式來創業,文獻上並不多見。因此,本研究以寬頻路由器產業為研究背景,並以新創E公司為實例,探討委外經營模式的特點可否克服創業成功的困難點。

個案E公司之組織設計是將非核心製造及核心研發,二個部門全部委外,而且,在公司內部僅留下管理、驗證及銷售部門。個案公司所運用的委外經營模式是一種在了解客戶端的需求後,規劃獨特的產品規格,利用外部資源產生產品後,再銷售商品到客戶端的模式。另外,研究發現個案公司之委外創業模式特點可以克服之創業期困難點。此模式讓個案公司成功創業。

另外,委外經營模式所帶給個案E公司的優勢有:(1)以委外方式迅速彌補公司資源或能力之不足;(2)利用低成本的特點克服公司創業期之財務/資金問題;(3)利用快速進入市場的特點解決創業之客源問題;(4)委外讓公司得以專注於核心業務;(5)透過委外,取得非公司專長之知識;(6)由於委外,讓公司得以有更寬裕之時間解決創業之管理問題;(7)利用委外之現金流通迅速特性,獲得最大的投資報酬率等優點。同時,缺點也有: (1)一級ODM代工客戶之負面反應(2)委外專案的失控(3)無法將研發部門內的作業分別以元件化或模組式的方式委外(失去彈性)(4)內部人員認為應該自行建立研發團隊(員工的反彈)(5)功能全部由單一委外廠商開發,營運風險提高。

英文摘要 There is a lack of research examining new ventures incorporating the outsourcing business models in the Broadband Router industry more comprehensively. This study reports the results of a qualitative examination of the empirical practices of a new venture operating an outsourcing business model and how the outsourcing business model features mitigate the difficulties of entrepreneurial problems.

The case firm, E-company, outsourced the manufacturing, R&D working processes, yet, set up the sales, testing and administrative department internally. By means of operating this outsourcing business model, planning the unique product specification after getting the customers’ inquiry and made them outsourced, testing and verifying the finished goods internally and shipping out the products, E-company has started an enterprise smoothly.

As found in this study, the advantages of outsourcing business model to E-company include:(1)acquiring the insufficient resources and capabilities (2)relieving the financial burden by low operating cost (3)receiving more customers’ attention when products are time to market (4)focusing on the core competence (5)gaining more technical know-how (6)having much time to manage the company(7)creating the surplus profits when cash flows fast. Whereas, there are also some drawbacks in this business model and they are including :(1)negative responses from first-tier ODM customers (2)projects often out of control(3)losing the flexibility in R&D outsourcing operations(4)the resistance from internal employees (5)high operation risk happened when all product functions only contracted to a outsourcing company.
